Employee engagement is employees’ involvement in their work and in the organisation: it describes how much a person feels part of what they do, how much energy they put into it and how willing they are to stay. It is the workplace application of the broader concept of engagement, and it should be read with different tools from those used for social media: what matters here is not what a person clicks, but how they work, how they collaborate and whether they decide to stay.
Gallup provides a figure that shows the true scale of the problem. In 2025, only 20% of workers worldwide were engaged, and in Europe the share falls to 12%: the lowest of the major regions analysed. So 64% of workers are not engaged, and 16% are actively disengaged. For a company, this means that most people do their job without truly feeling part of it. Let us look at why, and how to measure it.
L’employee engagement in 3 punti chiave
Employee engagement: what it is and how it is defined
Talking about employee engagement means describing the emotional, cognitive and behavioural relationship a person has with their work and with the organisation. Those who are engaged know the objectives, feel ownership of them and commit beyond the minimum required. Those who are not still work, but without personal investment. Finally, those who are disengaged can become a cost: absences, errors, quiet quitting.
Employee engagement and work engagement: what is the difference
The two terms are often used as synonyms, but in the academic literature they have different origins and focuses.
Employee engagement e work engagement
Employee engagement
«Quanto mi riconosco in questa azienda?»
Il legame tra la persona e l’organizzazione: appartenenza, fiducia, volontà di restare.
RiferimentoApproccio manageriale e di ricerca sul clima aziendale
Work engagement
«Quanto mi appassiona ciò che faccio?»
Lo stato positivo che la persona vive nel lavoro che svolge: vigore, dedizione, assorbimento.
RiferimentoModello di Schaufeli e colleghi, Utrecht Work Engagement Scale
In practice, work engagement concerns the work (how passionate I am about what I do), while employee engagement concerns the organisation (how much I identify with this company). You can have the first without the second: a passionate professional who is about to leave the company because they do not believe in its direction. That is why companies that want to reduce turnover look at both.
Engagement, satisfaction, motivation and commitment
Engagement is often confused with related concepts. Separating them helps you choose what to measure.
Quattro concetti vicini, quattro domande diverse
| Concetto | Domanda a cui risponde | Limite |
|---|---|---|
| Commitment | Mi sento legato all’organizzazione?
Why employee engagement matters for a company
People’s engagement is not a matter of wellbeing, but of results. An organisation with engaged employees retains talent more easily, reduces errors and communicates more consistently with clients and partners. Those who work with the product or with clients every day are also the first to tell the brand’s story: this is why their engagement depends on how far what the company says it is matches what people actually experience, and this is the field in which internal branding works.
Broadly speaking, the most commonly observed effects are four:
- Retention: engaged people stay longer and reduce the cost of recruitment and onboarding.
- Productivity and quality: engagement translates into fewer errors and more initiative.
- Customer experience: an engaged team serves buyers better.
- Reputation: employees are credible ambassadors, for better or worse.

How employee engagement is measured
It is measured by combining what people say with what people do. A single source can be misleading.
Engagement surveys and workplace climate surveys
The main tool is a regular, anonymous questionnaire covering the areas that influence engagement: clarity of objectives, relationship with the manager, recognition, growth opportunities, trust in leadership. A scale is used (for example from 1 to 5), and results are compared over time and across teams.
Three rules keep the survey from becoming a ritual:
- Consistent frequency: an annual survey plus shorter interim pulse checks, always using the same method.
- Genuine anonymity: below a certain group size, data are not shown.
- Feedback: results are shared and turned into action. A survey with no follow-up erodes trust.
eNPS: the employee Net Promoter Score
eNPS applies the logic of the Net Promoter Score to employees, with a single question: “How likely are you to recommend this company as a place to work?” It is quick and comparable over time, but on its own it does not explain the causes, so it should be paired with open questions.
Behavioural indicators
Some organisational data reveal engagement without asking anyone:
Gli indicatori che parlano senza interrogare nessuno
Turnover volontario
Assenteismo
Eventuali picchi in alcuni team o periodi
Partecipazione
Adesione a riunioni, formazione, iniziative interne
Mobilità interna
Quante persone cambiano ruolo invece di lasciare
Passaparola in selezione
None of these figures, taken on its own, is sufficient. Low turnover may reflect the market rather than the company: that is why it is read alongside survey responses.
How to increase employee engagement
There is no single lever. The actions that work act on the conditions of day-to-day work.
1. Clarify roles and responsibilities
Much disaffection stems from ambiguity: it is unclear who decides, who is accountable, what is expected. A legible organisational structure and defined roles reduce pointless work and give people a perimeter within which to feel responsible.
2. Train and support managers
The relationship with one’s direct manager carries more weight than many benefits. Gallup 2025 data show that engagement is higher among managers (22%) than among those without management roles (19%), a sign that those who lead people are themselves poorly engaged today. Investing in the listening, feedback and delegation skills of those who manage a team has a cascading effect.
3. Communicating transparently
People engage when they understand where the company is going and why. Objectives, priorities and changes need to be explained before they turn into rumours. In periods of transformation this matters even more: a poorly communicated company reorganisation is one of the most frequent causes of lost trust. For managing change, see our guide to change management.
4. Recognise the work done
Recognition is not only financial. Timely feedback, visibility of contribution and opportunities for growth matter as much as pay, provided they are consistent with what the company says.
5. Provide growth opportunities
Clear career paths, training and internal mobility show people that they have a future in the company. Without prospects, even the most engaged people start looking elsewhere.
6. Build consistency between the brand and internal life
A company that promises values externally and contradicts them internally loses credibility with its own employees first. Internal engagement and brand identity reinforce each other, which is why the topic is also a matter of brand governance.
Common mistakes when working on engagement
- Running the survey without acting on the results. Asking for an opinion and changing nothing is worse than not asking at all.
- Relying only on benefits and initiatives. A generous welfare package does not make up for a manager who does not listen.
- Measuring satisfaction alone. A person who is satisfied but not engaged remains a risk.
- Not distinguishing between teams. The company average hides the differences, and the differences are where action is needed.
- Treating engagement as an HR task. Engagement is decided in day-to-day relationships, and therefore by managers.
Employee engagement: where to start
Companies wishing to get started can proceed in three steps: (i) measure the current state with a simple survey, (ii) identify the two or three themes that emerge most strongly and (iii) choose small but visible actions, to be repeated and checked. Engagement is not declared: it is built, measured and measured again.

Domande frequenti
What is employee engagement?
It is how involved employees are in their work and in the company: the energy, attention and willingness to stay that a person invests in the organisation.
What is the difference between employee engagement and satisfaction?
Satisfaction measures whether a person is content with their working conditions. Engagement measures how far they get involved and contribute. One can be satisfied yet barely engaged.
What is work engagement?
It is the positive state a person experiences in their work, characterised by energy, dedication and absorption. It concerns the work itself more than the organisation.
How is employee engagement measured?
Through regular, anonymous surveys, eNPS and indicators such as turnover, absenteeism, participation and internal mobility, read together and over time.
What factors increase employee engagement?
Clear roles, capable managers, transparent communication, recognition of work, growth opportunities and consistency between stated values and lived ones.
How often should an engagement survey be run?
One full survey a year, with brief interim check-ins, is common practice. What matters is keeping the same method so the data can be compared.
What is the role of managers?
It is central. The line manager is the person who translates objectives and values into day-to-day experience: that is why training managers is one of the highest-impact actions.
Does employee engagement affect the brand?
Yes. Engaged employees talk about the company with credibility and deliver more consistent service. That is why the topic is linked to internal branding.
Who is responsible for employee engagement in a company?
Usually HR, together with senior leadership and managers. Responsibility is shared, because the causes lie in organisation, communication and relationships.
How engaged are workers in Europe?
According to Gallup, in 2025 12% of European workers are engaged, the lowest figure among the major regions analysed.
