n. The architecture and control of decisions. The system through which the direction defined by Advisory is protected and enforced over time. It sets decision-making principles and criteria, roles and responsibilities, approval levels, brand standards, control processes, KPIs and review points. It coordinates departments, suppliers and agencies, and manages deviations from the strategy. In doing so, it ensures the organisation no longer makes fragmented decisions. Execution belongs to Operations.

Doreca Italia was already one of the leading operators in the Italian Ho.Re.Ca. channel. The problem it faced concerned growth: a model built entirely on offline, with no digital presence capable of supporting its physical expansion. Bliss governed the omnichannel transition: brand strategy, digital presence, paid media. In nine months revenue grew from 207 to 214.92 million euros and five new stores opened. Digital did not replace retail, of course, but it made it scalable.

Brand Governance produces a system. Operating frameworks, decision matrices, protocols that anyone interacting with the brand can apply. Strategy answers where you want to go. Governance answers how you stay consistent as you grow. Many organisations invest in a structured strategy, then leave it to the interpretation of different teams, rotating agencies and markets with divergent local logic. The result is predictable. Visual and narrative fragmentation, a progressive loss of recognisability, due to a lack of oversight.

Advisory is episodic and high-intensity. It comes in when something needs to be defined or redefined. Its outputs are strategic. It sets the direction to follow, the priorities to respect and the criteria for making choices. Governance is continuous. It translates Advisory’s choices into operating systems that allow the organisation to remain consistent even when Advisory is not active. The two levels operate in sequence, under a single direction.

The build phase, from diagnosis to delivery of the complete system, takes on average three to six months, depending on the complexity of the organisation and the number of markets. The ongoing oversight phase has no predefined duration. It is calibrated to the organisation’s objectives and structured in half-yearly or annual review cycles. Bliss defines the scope and duration of the mandate during the diagnostic phase.

The metrics operate on three levels. At the operational level, we measure the reduction in average time taken for brand decisions and the number of deviations from standards during the monitoring period. At the market level, perceived cross-channel consistency and NPS broken down by touchpoint. At the asset level, the evolution of Brand Equity in company valuations. Bliss defines the specific metrics for each project during the diagnostic phase, not after the fact.

The Decision Framework is the system that sets out, explicitly and in writing, who has decision-making authority over what in brand matters. In complex organisations, the question “who signs this off?” consumes time, creates conflict and slows execution. The Decision Framework resolves this ambiguity with a matrix defining what falls to HQ, what is local autonomy and what goes through the agencies. A local team answers 80% of operational questions on its own, without central mediation.

The Problem, Solution, Value, Action framework is designed to be worked through in sequence. Partial interventions, a Brand Book without a diagnosis or a toolkit without a Decision Framework, produce incomplete systems that create new points of friction. Bliss assesses case by case whether the context allows for an intervention limited to a specific phase. The long-term resilience of the system is not negotiable.
